The message arrives on a Tuesday: 20 sandwich loaves and 100 cookies, pickup Saturday at 4. You want to say yes. Volume feels like progress.

It might be. But two numbers decide it, and neither is a feeling. One is whether your ovens can physically produce the order inside your window. The other is what each loaf earns you at the price you quoted. Both take about five minutes with a calculator, and both are free.

In this post I will show you both checks, using one worked example all the way through.

How to do the oven math yourself, for free

- Count how many pans fit per load. Loaf pans need air between them, so measure a real load, not the theoretical maximum. - Write down the bake time per load. A sandwich loaf runs 35 to 50 minutes depending on your pan and oven; pick your own real number from your last bake sheet. - Divide the order by pans per load. That is your number of loads. Multiply by bake time. That is total oven minutes. - Count cookie sheets the same way. About 16 to 18 cookies fit on a half-sheet pan, and a sheet bakes in 10 to 12 minutes. - Count cooling time once, at the very end. Bread needs roughly an hour to cool before you slice and bag it. Loaves from earlier loads cool on the counter while later loads bake, so you add one hour after the last pan comes out, not one hour after every load. - Write clock times backward from the pickup time. Pickup at 4 PM, bagging done by 3:50, last pan out by 2:40, first pan in at whatever the subtraction says. That is your real start time, and everything before it is mixing, shaping, and proofing.

That costs you nothing but a coffee, and it tells you whether to say yes before you say it.

A worked example

The order: 20 loaves and 100 cookies. Two ovens, the main one holding 4 loaf pans or 2 cookie sheets, the second holding 2 loaf pans or 1 sheet. Loaf bake time 40 minutes, cookie sheets 11 minutes, cooling an hour, bagging after.

The one-oven version does not fit a 4-to-5-hour window at all. The two-oven version finishes in under four. That is the entire value of the exercise: it converts a nervous guess into a number you can check against your Saturday.

The backward clock for the two-oven version looks like this: pickup 4:00 PM, last loaf bagged 3:50, last pan out of the oven about 2:40, first loaf pan in at 12:00 PM, which means mixing and shaping start before that, staggered so each load is proofed exactly when an oven opens.

Why should you care?

Because oven minutes are fixed. The oven cannot run late, take pity on you, or squeeze in one more load. The order either fits inside your window once cooling and bagging are counted, or it does not.

The schedule is the part worth writing down. Bakers lose bulk orders not because any single step is hard but because load three is ready to bake before load two is out of the oven, and the whole day runs behind from there. A schedule with clock times on it keeps that from happening.

The second check: what each loaf earns

Oven math tells you whether you can make the order. It says nothing about whether you should.

Say each loaf costs you $4.10 to make, counting ingredients, packaging, and a portion of your market stall fee. At your $12 price you keep $7.90 per loaf, so a 20-loaf order earns you $158. If you lower the price to $10 because it is a big order, you keep $5.90 per loaf, or $118. The discount cost you $40.

The trap: math you did once

If you are still deciding whether to accept

Run both checks before you reply. If the oven math says the order will not fit in your window, offer what does fit: 12 loaves this Saturday and the other 8 the following week. If the per-loaf math says the price is too low, quote the higher price and let the customer decide. Turning down an order with math behind you costs you one order. Saying yes without the math can cost you the whole weekend.
